SMED Changeover Study

Every element of a changeover, split into what needs the machine stopped and what does not. Most of the first win is conversion, before anyone buys anything.

Video the whole changeover from last good part to next good part, then list every element in order. Internal means the machine must be stopped. External means it could be done while it still runs.

Judge the project on the internal line, not the total. Moving an element to external makes the number move without removing a single second of work — which is exactly the point.

Internal — after0sec machine stopped
Downtime cut—reduction in internal

Working on something harder than a worksheet?

Tools do not fix processes. People with a method do.

I am David Fowles. I have spent 25 years in nuclear operations, power generation field service, manufacturing quality and supply chain, and I build the capability to keep an improvement after I leave. If one of these sheets has shown you something you would rather not solve alone, say so.
